【CXO观点】为了成为CFO，我曾苦修过的技能和素养

我从一毕业就给自己立下flag，要在工作5年之内做到财务总监。

了解财总的小财迷们应该都知道，我如愿了，甚至还提前了1年实现。

从一名会计小白到百亿级别的财务总监，再到现在科创企业的合伙人、董秘兼财务总监，心路历程并不容易，暗地里下了很多苦力去磨练自身的技能。

1、提升理论知识，用理论来武装实践才能举重若轻，因此我在毕业4年内下功夫考取了注册会计师、注册税务师、注册资产评估师。

2、学习数据整理的操作技能很重要，如Excel、erp软件等，做了6年财务负责人，逐渐体会到跳出数据本身去看待分析数据的能力更加重要。

3、财务主内也主外，多走出去，跟金融机构、事务所、税务机构、供应商、客户、团队交流，因为这一块的价值在财务表报上是看不出来的，只能亲自体验。

4、学会报表调整、报表美饰的手段，充分利用会计准则里边的财务估计、确认时间、权责发生制等手段合理优化财务报表。

5、成为非标财务工作的高手，防止被人工智能所淘汰。标准财务工作指的是审单、出账、核算、报表等，非标财务工作指的是资金融通、商务谈判、税收规划、成本控制、内控设计等。

6、多喝茶、多思考、沉下心来，修养自己纵观全面的大局观，才能更好去衡量取舍和拍板决断。

7、紧紧围绕公司战略去制定财务战略，并要学会及时纠偏、否定、叫停，不要好大喜功、盲目前进。

8、工作中不谈感情，更不谈私情，就事论事、只谈工作、谈观点，不谈是非、不散谣言。

9、合理授权的前提是有好的工作流程和内控机制，否则就是不负责任的授权。

10、少发制度文件，减少制度文件的修订频次，多分享实际案例和业务指导，才能让制度精髓更好落地。

11、做老板可能想做的事情，而不是做自己想做的事，提前一步替老板思考，并拿出数据辅助老板决策，比老板的期望快半步。

12、除了要善于言谈之外，还要淬炼文笔功夫，做到口笔相应。

13、汇报问题一定要带上至少3个解决方案给老板选择，哪怕老板最终另辟蹊径提了个新方案。

14、做好8小时外的时间管理，8小时外在干什么，决定了职业生涯能到多高的高度。

15、时刻保持职业怀疑，别轻信狡辩，要利用内控利器去抓住捣乱分子。

16、财务不是账房先生，而是户部尚书，两者的核心区别是经营管理思维。

4， Learn the means of statement adjustment and statement decoration. And make full use of financial estimation, recognition time, accrual basis and other means in accounting standards to reasonably optimize financial statements.

5, become a master of non-standard financial work to prevent being eliminated by artificial intelligence. Standard financial work refers to the examination of documents, accounts, accounting, statements, etc., while non-standard financial work refers to financial financing, business negotiations, tax planning, cost control, internal control design, etc.

6, drink more tea, think more, settle down, cultivate yourself to look at the overall picture. In order to better measure the choice and make decisions.

7, closely around the company’s strategy to develop financial strategy. And to learn to correct, deny, stop in time, do not be too happy, blind forward.

8, do not talk about feelings at work, let alone personal love. On the matter, only talk about work, talk about views, do not talk about right and wrong, do not scatter rumors.

9, the premise of reasonable authorization is to have a good work process and internal control mechanism. Otherwise it is irresponsible authorization.

10, fewer system documents, reduce the frequency of revision of system documents. And share more actual cases and business guidance, in order to make the essence of the system better landing.

11, do what the boss may want to do, rather than do what you want to do. One step ahead of time for the boss to think. And take out data to assist the boss to make decisions, half a step faster than the boss’s expectations.

12, in addition to be good at talking, but also to hone the writing skills. So that the mouth and pen corresponding.

13, report the problem must bring at least 3 solutions to the boss to choose. Even if the boss finally put forward a new solution.

Do a good job of 8 hours outside the time management, 8 hours outside what determines how high the career can be.

15, always maintain professional doubts, don’t believe sophistry, to use the internal control weapon to catch troublemakers.

16, finance is not Mr. Accounting room, but the Ministry of Finance. The core difference between the two is management thinking.
